The company transitioned from a traditional ad network to a model that controls both the mediation layer and the supply-side auction.
Key Strategy. AppLovin became a vertically integrated infrastructure provider, controlling mediation and supply-side auctions.
AppLovin achieved dominance in mobile ad tech by strategically acquiring and integrating key infrastructure, thereby rewriting the industry's platform playbook. Rather than merely outcompeting rivals, AppLovin focused on controlling the "pipes" of mobile advertising. This strategy involved two critical moves: acquiring MAX to control the mediation layer and leaning into publishing to gain proprietary data.
The acquisition of MAX, a mediation platform built for real-time bidding, was pivotal. Unlike legacy waterfall systems, MAX enabled simultaneous bidding from all ad networks, offering lower latency, easier testing, and better yield. This technological advantage allowed AppLovin to market MAX as "cleaner pipes," leading to widespread developer adoption. The strategic importance of MAX was further solidified in 2021 when AppLovin acquired MoPub, the largest independent mediation platform, and subsequently shut it down. This move eliminated a major competitor and consolidated MAX's market share to approximately two-thirds of the entire mobile ad mediation market.
Owning MAX provided AppLovin with a significant data advantage. As the mediator, AppLovin gained real-time, first-party access to in-app advertising (IAA) data, including bids and revenue. This direct data feed fueled superior targeting models and insulated AppLovin from the fragmented, delayed, and inconsistent third-party data issues that plagued competitors like Unity, which experienced a significant revenue shortfall in Q2 2022 due to "bad data." Furthermore, AppLovin leveraged its control over MAX to create supply lock-in. It charges other ad networks a 5% fee to bid on MAX-mediated inventory, a fee its own ad network avoids. AppLovin also mandated that publishers could only run adROAS campaigns, crucial for scaling ad-monetized apps, if they mediated with MAX. This created a brutal mediation-UA link, making AppLovin the primary user acquisition source for games on MAX and effectively influencing developers' growth strategies. This vertical integration and control over infrastructure allowed AppLovin to establish a dominant position in ad-monetized mobile gaming.
